A demo that wows the room is easy. A tool people use every day is harder. These are the usual reasons pilots stall.

  • The problem was vague, so nobody could say if it worked.
  • The data was messy or hard to access.
  • No one owned the project after the demo.
  • It never connected to the tools people already use.
  • Quality was not tested on real cases.

How to avoid it

Pick one narrow problem, name an owner, test on real examples, and plan the launch from day one. Put the result where your team already works, not in a separate app they have to remember.
