What a GenAI Pilot Really Costs

The model is rarely the biggest line item. Here is where GenAI pilot budgets really go.

Stacked bars comparing pilot and production cost shares across build, model usage, infrastructure, operations and reviewTechnical deep diveA Total Cost of Ownership Model for GenAI Systems →Architecture, code, and trade-offs for engineers and technical leads.

Teams often assume the AI model is the main expense. In practice it is one piece of four.

  • Scope: choosing the right problem and success measure.
  • Data: finding, cleaning, and connecting your content.
  • Build: the application, integrations, and safeguards.
  • Run: model usage, monitoring, and ongoing improvement.

What drives the price

Cost mostly follows the number of systems to connect, the quality of your data, and how much review and security the use case needs. A narrow pilot on clean data costs far less than a broad one across many tools.

How to keep it sensible

Fix the scope, set a short timeline, and agree what success looks like before building. A small pilot that proves value is cheaper than a big program that does not.
